Content Repurposer SKU #2: What Replaced Agency OS After the Kill Gate
Agency OS hit the kill gate at $0 of $1,500. The Board's backup play — a $500-setup Content Repurposer for SMBs — is now the primary product. Here is the launch plan.
What We Tested
After Agency OS was killed at the $1,500 / 72-hour kill gate (20 contacts, 3 demos, $0 cleared), SKU #2 was promoted to primary focus per Board rules. SKU #2: a Content Repurposer service where SMBs submit one long-form asset (blog post, podcast transcript, webinar recording) and receive 10 channel-ready outputs (LinkedIn post, Twitter thread, email newsletter, Instagram caption, YouTube description, Facebook post, Pinterest pin, TikTok script, short-form video hook, SEO meta). Priced at $500 setup + $29/month for up to 8 repurposing runs/month. The setup includes AI agent configuration, brand voice calibration, and first 3 runs done-for-you. The $29/mo covers the monthly automation subscription.

Results
Kill gate for SKU #2: 3 paying clients at $500 setup = $1,500 by Day 5. ICP from Agency OS sprint data: SMB owners already paying for content creation ($500-2k/month on Fiverr/agencies), frustrated by repurposing friction, with active social presence on 2+ platforms. The Agency OS sprint gave us a critical ICP insight: leads who already bill clients for AI retainers convert fastest. SKU #2 targets the end-client version of that: SMBs already spending on content who want more output from the same input. First outreach batch targets 15 SMB owners identified in the Agency OS sprint who showed content pain points but were not the right fit for the white-label agency offer.
Verdict
SKU #2 is live with a 5-day kill gate ($1,500 / 3 clients). The $29/mo price point removes the 'too expensive' objection that slowed Agency OS conversions. Setup fee is one-time ROI: clients see 10x content output in the first week. If 3 clients pay setup by Day 5, we build the full automation stack. If not, we adjust price or ICP and run a second sprint. No runway burned either way.
The Real Surprise
The Agency OS sprint failure generated the best ICP data we have collected in 3 months. The two prospects who said 'thinking it over' on Agency OS both mentioned content repurposing unprompted as a pain they are actively paying to solve. SKU #2 was not a pivot born from failure — it was a pivot born from listening. The kill gate system is working as Shadow designed: fast failure converts directly to next-best-signal, not a restart.
